The AI Integrator's Playbook for 2026
I've spent the last year shipping AI into other people's companies. Here's what actually works in production, what's still hype, and the playbook I use on every new engagement.
I’m an AI integrator. I get hired by companies that want AI inside their operations and don’t have a Python team to build it. Most weeks I’m halfway between consultant and contractor, dropping working agents into someone else’s stack and walking out before anything breaks.
After a year of this, the pattern is clear. Most of the “AI for business” advice online is wrong, written by people who have never deployed a single agent into a real company.
Here’s the playbook I actually use.
The two failed defaults
The market wants you to pick one of these:
- “Just use ChatGPT for everything.” Fine for one-off content. Falls apart the moment you need structured output, real data sources, or repeatability.
- “Build a custom AI agent.” Six-figure engagements, a team of three, and the whole thing breaks the next time OpenAI ships a model update.
The reality I work in is a third option: installable skills. Small, packaged automations that connect to real tools, produce real deliverables, and run on the client’s machine. No SaaS rental, no chatbot prompting, no $50k bespoke build.
Think of it like npm for company workflows. One CLI command and the integration is done.
What I ship in the first week
When I onboard a new client I don’t try to “transform” anything. I look for the highest-frequency manual task they hate and replace it with one skill. That’s the first ship. Always.
The shape of that first ship matters. It needs to:
- Connect to a tool they already pay for (analytics, ads, CRM, billing)
- Produce a deliverable they already produce manually (a PDF, an email, a spreadsheet)
- Run on a schedule, not on a vibe
If the first skill checks those three boxes, the client trusts the second one. If it doesn’t, I lose the engagement.
What’s actually working in production
This is from my own engagement portfolio, not a vendor pitch.
Client reporting. The most reliable AI deliverable in 2026. Pull from analytics + ad platforms, render a branded PDF, send it. I have this running on autopilot for several clients. Saves hours per client per month, every month.
Proposal assembly. Templates plus a briefing plus prior case studies, in, finished proposal out. I don’t let the AI write from scratch — it just selects sections and fills in client-specific details. Cuts a multi-hour proposal down to a short review pass.
Cold outreach with real research. This works when the AI actually researches each prospect and writes a personalized first line. It does not work when the “personalization” is just inserting the company name into a template. The reply rate gap is enormous.
Competitor monitoring. Weekly briefing on what a list of competitors changed. Pricing pages, ad creatives, social cadence. Easy retainer add-on for any agency client.
Full “AI employee.” Still hype. The “hire an AI assistant” pitch sells well and ships poorly. What works is discrete skills, each doing one thing. The general-purpose AI coworker is a future problem.
The mistakes I made early
I burned a few engagements learning these:
I tried to automate too much in week one. The client lost the thread, couldn’t review the output, and the trust collapsed. Now I ship one thing first.
I let the AI write content the client signed off on. One hallucinated statistic later, I learned to only let the AI assemble or transform — never invent facts that get attached to the client’s name.
I stored credentials in places I couldn’t audit. Now everything goes through the client’s own secret store and I can hand off the engagement without rotating keys at 2am.
I priced the work as “AI consulting” instead of “shipped automations.” Consulting is hourly. Shipping is value-based. Same hours, very different invoice.
The stack I keep coming back to
I’m not loyal to any one platform. But for skills-based integration the pattern that’s stuck is:
- A CLI installer the client can run on their own machine
- Skills as version-controlled, forkable units (so when the client wants a custom tweak, I fork it instead of writing one-off Python)
- Real connectors to the tools the client already pays for
- Output as files, not as API calls — files are auditable and the client trusts what they can open
If you’re picking your stack, pick one that lets the client own the install. The minute “the AI” lives only on your laptop, you’ve sold them a service contract, not an integration.
How to start
If you’re new to integrator work and want a way in: pick one client, one painful weekly task, and one skill that solves it. Ship it on a Friday. Watch them use it for a week. Then ship the next one.
The integrator job is not “deploy AI.” The integrator job is to remove repeatable manual work without breaking anything. Those are very different jobs, and the second one is the one that gets paid.
